With over 75% of professionals now incorporating AI tools like ChatGPT, Gemini, Copilot, or Claude into their daily workflows, the question arises: are these tools truly effective for fostering communication between managers and their teams? A new study reveals a surprising paradox – while AI can enhance the professionalism of managerial communication, frequent reliance on it can erode trust with employees.
The research, involving 1,100 professionals, highlights a tension between how messages are perceived and how the sender is perceived. “We see a tension between perceptions of message quality and perceptions of the sender,” explains Anthony Coman, Ph.D., a researcher at the University of Florida’s Warrington College of Buisness and study co-author. “Despite positive impressions of professionalism in AI-assisted writing, managers who use AI for routine communication tasks put their trustworthiness at risk when using medium- to high-levels of AI assistance.”
Published in the International Journal of Business Communication, the study surveyed professionals on their reactions to emails presented as being written with varying degrees of AI assistance – low, medium, and high. Participants evaluated different AI-generated versions of a congratulatory message, assessing both the message itself and the sender.
Researchers found a notable “perception gap” between how AI-assisted messages where viewed when originating from managers versus employees.”When people evaluate their own use of AI, they tend to rate their use similarly across low, medium and high levels of assistance,” Coman clarifies. “However, when rating other’s use, magnitude becomes crucial.professionals view their own AI use leniently, yet they are more skeptical of the same levels of assistance when used by supervisors.”
While minimal AI assistance – such as grammar or editing suggestions – was generally acceptable, higher levels triggered negative perceptions. Employees questioned the authorship, integrity, caring, and even the competency of managers who heavily relied on AI.
The impact on trust was ample. Only 40% to 52% of employees perceived supervisors as sincere when using high levels of AI, a stark contrast to the 83% who felt that way with low-assistance messages. Moreover, while 95% considered low-AI supervisor messages professional, this figure dropped to 69-73% when supervisors leaned heavily on AI tools.
The study suggests employees can often detect AI-generated content and interpret its use as indicative of laziness or a lack of genuine care. When supervisors utilize AI extensively for messages intended to be personal – such as team congratulations or motivational communications – employees perceive them as less sincere and question their leadership capabilities.
“In some cases,AI-assisted writing can undermine perceptions of traits linked to a supervisor’s trustworthiness,” Coman notes,specifically referencing impacts on perceived ability and integrity,both crucial components of cognitive-based trust.
The research suggests managers should carefully consider the message type, the level of AI assistance employed, and the existing relationship with the recipient before utilizing AI in their writing. While AI may be appropriate for informational or routine communications like meeting reminders or factual announcements, relational messages require a more nuanced approach.
